If you own a home anywhere between Tacoma and Everett, you have probably heard that heat pumps are the future — from your utility, from your neighbors, maybe from a contractor trying to close a sale. As installers who put in both heat pumps and gas furnaces every week, we want to give you the version of this comparison we give our own families: specific to Western Washington, with real numbers and no agenda.
The short version: our climate is one of the best heat pump climates in the country, and for most Puget Sound homes replacing a system in 2026, a heat pump is the stronger long-term answer. But “most” is not “all,” and there are situations where a gas furnace — or a combination of both — is the smarter buy. Here is how we think through it on an actual estimate.
Why the Puget Sound climate favors heat pumps
A heat pump does not create heat the way a furnace burns for it — it moves heat from outdoor air into your home. The colder it gets outside, the harder that job becomes. In Minnesota, that matters a lot. In Western Washington, it barely does. Our winter design temperature — the number engineers size equipment around — sits in the mid-20s to low 30s for most of the Puget Sound lowlands. Modern cold-climate heat pumps deliver 100% of their rated heat well below those temperatures, and useful heat far below that.
What that means practically: for all but a handful of nights each year, a properly sized heat pump carries your entire heating load by itself, at an efficiency of 250–400% — meaning every dollar of electricity buys two and a half to four dollars’ worth of heat. The best gas furnace ever built tops out just under 100% efficiency. That efficiency gap is the engine behind every operating-cost argument you have heard.
And there is the half of the story furnaces cannot answer at all: cooling. Our summers are no longer the summers of twenty years ago. A heat pump is an air conditioner that runs in reverse, so the same equipment that heats you in January cools you in August. If you were planning to add AC anyway, the incremental cost of a heat pump over furnace-plus-AC often shrinks to nearly nothing.
What each option really costs installed
In our market, a quality gas furnace replacement typically runs $5,500–$9,500 installed. A ducted heat pump system typically runs $9,000–$18,000 depending on capacity, equipment tier, and electrical scope. Furnace plus air conditioning lands around $9,500–$16,000. Ductless multi-zone systems for homes without ducts run roughly $8,000–$16,000.
Those gaps narrow fast once incentives enter the picture. Depending on your utility, heat pump rebates from Puget Sound Energy or Snohomish County PUD can take a meaningful bite out of the project, and qualifying high-efficiency heat pumps are eligible for federal tax credits. Gas furnaces receive little to none of this support, and the policy direction in Washington — from the state energy code to utility programs — is consistently pushing toward electrification. Programs change, so verify current amounts, but in 2026 the incentive landscape clearly favors the heat pump.
On operating cost, the answer depends on your current fuel. If you are heating with electric baseboard or wall heaters, a heat pump will typically cut that portion of your bill by half or more — it is the single biggest no-brainer in our industry. If you are on natural gas, the monthly comparison is closer and moves with fuel prices, but the heat pump usually wins over the life of the system once cooling and incentives are counted.
Where a gas furnace still makes sense
We are installers, not ideologues, and we still install furnaces every week. A furnace is often the right call when the budget is fixed and the existing furnace failed — a like-for-like changeout is the least expensive path to restored heat. It also makes sense when your electrical panel is small and full, and a service upgrade would push the heat pump project past what the house justifies right now.
There is also a middle path we quote often: the dual-fuel system. You install a heat pump as the primary heat source and keep (or install) a gas furnace as the backup for cold snaps and as the air handler. The controls hand off between them automatically at the balance point. You get heat pump efficiency 95% of the season and gas security for the coldest nights — a sensible fit for larger homes with existing gas service.
The part that matters more than the equipment
Here is the truth the brochures skip: the installation quality matters more than which box you buy. An oversized heat pump on leaky ducts will short-cycle, underperform, and make you regret the whole project.
