The most common question we get — on the phone, at the door, from friends at barbecues — is “what is this going to cost?” And the most common frustration homeowners bring us is that nobody will answer it without a sales visit. So here are the actual installed ranges we see across the Puget Sound market in 2026, followed by the factors that determine where your project lands inside them. No games: these are planning numbers, and your firm quote comes after an on-site measure. But you deserve to see the map before you take the trip.
The ranges, straight up
Gas furnace replacement: $5,500–$9,500. A like-for-like swap of an existing ducted furnace, including permit, code-required venting and gas connections, new thermostat, and commissioning. High-efficiency two-stage and variable-speed equipment sits in the upper half of the range.
Ducted heat pump system: $9,000–$18,000. An electric heat pump using your existing duct system, including the outdoor unit, indoor air handler or coil, electrical circuits, permit, and commissioning. Cold-climate and variable-capacity equipment, larger tonnages, and backup heat strips push toward the top.
Furnace plus air conditioning: $9,500–$16,000. A new gas furnace matched with a central AC or the AC added to a recent furnace — two pieces of equipment, refrigerant lines, pad, disconnect, and both permits.
Ductless mini-split systems: $8,000–$16,000 for multi-zone. A single-zone system for one room or an ADU can run meaningfully less; a whole-home layout with four or five heads lands at the top. Homes with no existing ductwork are usually money ahead going ductless versus building ducts from scratch.
Factor one: what your home is starting with
The single biggest price driver is not the equipment brand — it is the condition of what the new system connects to. Sound, tight, correctly sized ductwork means we can reuse it and your project stays lean. Leaky, crushed, or undersized ducts need sealing or partial replacement, typically adding $1,500–$3,500. A home with no ducts at all that wants a ducted system is looking at $4,000–$8,000 in new duct fabrication and installation — which is exactly why ductless exists.
Your electrical panel is the second half of this factor. Heat pumps need dedicated circuits, and backup heat strips need real amperage. Many Puget Sound homes built before the 1990s carry 100-amp panels that are already full. Sometimes we solve it with load management devices; sometimes the panel needs an upgrade, which is its own project. We check this on every estimate visit so it never becomes a surprise.
Factor two: the size your home actually needs
Capacity — tonnage — moves price, and the correct capacity is not something you can read off your square footage. Insulation, window area, air sealing, orientation, and ceiling height all feed the heat-loss math. That is why we run a Manual J load calculation on every residential proposal. Two 2,000-square-foot homes a mile apart can legitimately need systems a full ton apart in size, which can mean thousands of dollars of difference — in either direction. Beware of any bid produced without measurements; oversizing is the most expensive mistake in this industry because you pay for it twice, at purchase and every month after.
Factor three: equipment tier
Within every category there is a good-better-best ladder. Single-stage equipment turns on at 100% and off again — effective, affordable, slightly less even. Two-stage adds a lower gear for milder days. Variable-speed (inverter) equipment modulates continuously, runs quietest, dehumidifies best, and earns the biggest rebates — at the highest price. None of these tiers is wrong. Our job is to show you what each buys you in your house, not to upsell the top shelf by default.
Factors four through six: fuel conversion, access, and permits
Switching fuels — usually gas to electric — adds conversion scope: new circuits, gas line cap-off, sometimes panel work, typically $1,000–$4,000 depending on the house. Difficult access — tight crawlspaces, rooftop equipment, third-story air handlers — adds labor hours honestly reflected in the bid. And every legitimate installation includes permit and inspection costs; a bid that is hundreds cheaper because it skips the permit is not cheaper, it is unfinished, and it can void your equipment warranty and complicate your home sale.
One more note on comparing bids: make sure each one states the load calculation, the duct scope, the electrical scope, the permit, and the commissioning checklist. The cheapest number on paper is frequently the most expensive system to own.
